BOM cleanup is finite work with a compounding payoff — but only if it is prioritized and then protected by a change process.
Prioritize ruthlessly
Rank products by revenue and by shortage or rework history. Clean the top twenty percent first and measure the effect before continuing.
Validate against the build
- Walk an actual build with the traveler and the BOM side by side.
- Capture consumables, packaging and hardware that never made it onto the BOM.
- Record real scrap and yield rather than assumed values.
- Confirm units of measure and conversions.
Restructure for planning
Add levels only where you stock or plan a subassembly. Use phantoms for transient assemblies. Eliminate duplicate part numbers for the same physical item — this alone often resolves recurring shortages.
Hold the gains
Implement a lightweight engineering change process with defined effectivity, and audit a sample of BOMs quarterly. Without this, structures drift back within a year.
